Validate with independent production consumers and community maintainers #239

Description

@codeforester

Parent: #214

Train position: 26 of 26
Phase: P3 — Ecosystem trust and broad adoption

Problem

A 5/5 framework and wide adoption cannot be established by internal tests, reference applications, or star counts alone. The final proof is successful independent production use, repeatable upgrades, a welcoming contribution path, and maintainership beyond a single author.

Acceptance criteria

  • Recruit three to five external design partners and validate at least three production applications not controlled by the primary author on v2 public APIs, without compatibility mode, through installation, operation, failure handling, and framework upgrade.
  • Have consumers collectively exercise installed, vendored, and bundled deployment modes plus a v2 RC-to-GA or later supported v2 upgrade without undocumented manual repair.
  • Link every security, compatibility, performance, usability, and documentation finding to a resolved issue or a transparent, explicitly accepted limitation.
  • Publish permissioned case studies or durable downstream compatibility fixtures, a Who uses Base Bash? page, and concrete adoption and support outcomes without arbitrary star targets.
  • Add a code of conduct, issue and PR forms, Discussions or an equivalent support channel, public roadmap, good-first-issue funnel, and documented review, decision, release, conflict, and succession processes.
  • Allow normal external fork contributions using public tools without requiring internal basectl, a dedicated worktree, or a pre-existing issue for every small fix while preserving quality and security gates.
  • Exercise ongoing review or maintenance by at least one contributor beyond the original author and document the resulting maintainer model.
